What GM586 is really about

The model is a set of behaviors, which means every claim in a paper should attach to something a leader said or did. Idealized influence, inspirational motivation, intellectual stimulation and individualized consideration each describe conduct somebody could have recorded, and writing that treats them as qualities a person radiates has already lost the argument. The transactional base underneath deserves the same attention and rarely gets it. A leader who cannot set an expectation, notice whether it was met and respond consistently has no platform for anything more ambitious, and the model's own claim is that the transformational behaviors add to that foundation rather than replace it. Assessments reward writing that shows the addition happening in one particular case.

The second demand is a critical reading of the evidence, since most of it comes from followers rating a leader on a questionnaire and rating outcomes on the same form at the same sitting. That design produces strong relationships and cannot separate a leader who inspires from a leader people enjoy working for, and papers noting the problem without discarding the research read as graduate work. Ethics is the other open question. The same four behaviors have served people whose ends were harmful, so the model needs a moral test it does not itself contain, and assessments frequently supply a case that forces the point. Separating a leader who lifts followers from one who binds them is usually where the marks are.

What GM586’s assessments ask for

Early units generally establish the full range model and ask you to locate the behaviors in a leader you have watched, with a specific incident behind each one. Self-rating instruments appear in many sections, and the interpretation carries the marks rather than the total. Middle units often set transactional and transformational conduct against each other inside a single case and ask which the situation actually needed. Article critiques recur, usually with an empirical study whose method you are expected to question. Several sections build a case around a leader whose influence went badly, asking what separates that from the version the model recommends. Later units typically require a development plan for your own behaviors, and seminar work often trades leaders classmates worked under.

Where students lose points in GM586

Most of the loss lands on the admiring profile, where a famous leader gets described in the language of the model and no evidence appears that the writer looked past a biography. Second is charisma written as a possession rather than as an effect other people report. Third is one anecdote used to illustrate all four behaviors, which usually means only one of them was observed. Marks also go where transactional conduct is dismissed as lesser, where a self-rating is reported as a number with no behavior attached to it, where popular business writing is cited as though it were evidence, and where a paper about inspiring followers never once considers a follower who was harmed.

Using a GM586 sample the right way

Read a sample by testing each of the four behaviors against the evidence offered for it. If one story supports several of them, the analysis is thinner than it looks. Then check whether the transactional foundation is described at all, because a leader with no reliable exchange has nothing to build on. Notice how the paper treats questionnaire evidence, and whether it can tell being effective from being popular. Then take a leader you have watched personally and do the same. How is this different from a course on organizational change?

This one stays on the leader's conduct. A change course asks what an organization has to give up and how the effort gets sequenced; here the object of study is what one person does in front of other people, and what those people report happening to their own motives. The cases overlap and the unit of analysis does not.

Can transformational leadership be developed or is it innate?

The behaviors can be practiced, which is the reason development plans get assigned. Holding a standard publicly, asking a question that reopens a settled assumption, and taking one person's situation seriously are things a manager can do deliberately. What resists training is the credibility that makes them land, and that comes out of a record rather than a workshop.

How should I handle the criticism of this literature?

State it, then keep working. Much of the evidence rests on followers rating both the leader and the outcome at one sitting, which inflates the relationship and cannot rule out that people are simply reporting who they like. Saying so and then arguing carefully from the case in front of you reads better than ignoring the problem or abandoning the model.
